A BFCM checklist for subscription brands is a prep plan for Black Friday and Cyber Monday that covers what a standard store checklist misses: how your discount behaves on renewals, how you treat existing subscribers, and how you keep new subscribers past their second order.

Most BFCM checklists are written for stores that sell things once. Check stock, speed up the site, schedule the emails, done. This BFCM checklist is for Shopify subscription brands, where the hard part starts after the sale ends.

If you sell subscriptions, all of that still applies. But there's a second layer nobody puts on the list. What your discount does to renewals. What your existing subscribers think when a stranger gets a better deal than them. And who's still paying you in February.

Black Friday 2026 is Friday, November 27. Cyber Monday is Monday, November 30. Last year, Shopify merchants did $14.6 billion over the BFCM weekend, up 27% on the year before. A lot of that came from people buying from a brand for the first time. Great if they stay. Expensive if they leave after one box.

This BFCM checklist for subscription brands is that missing layer: 18 steps, roughly in the order you'll need them, with notes on where Recurpay fits in. For general store prep (checkout, site speed, shipping cut-offs), Shopify's own BFCM checklist covers it well.

BFCM checklist for subscription brands: the short version

  • A sitewide sale quietly kills your subscribe-and-save offer. If everything's 25% off, a 10% subscription discount gives nobody a reason to subscribe. Fix the math before you build anything else.
  • Taper the discount, don't drop it off a cliff. A deep first order that steps down to your normal rate keeps people around longer than a discount that just vanishes at order two.
  • Prepaid is your best friend in November. Cash upfront, no renewal decision during the riskiest months, and it doubles as a holiday gift.
  • Your existing subscribers should hear first. Two or three days of early access, before anything goes public.
  • The danger zone is between order one and order three. Plan what happens at order two now, not in January.
  • Write down today's numbers. Without a baseline, you can't tell whether BFCM grew your subscription business or just rented it for a month.

One thing to keep in mind: every extra day you run the offer adds more renewals to the same week in December. Pick the length on purpose.

Part 1: Build a Black Friday subscription strategy that keeps renewing

A good Black Friday subscription strategy gives shoppers a reason to subscribe instead of buying once at the sale price, and keeps that reason alive past order two. This is where most of the money is won or lost. Not on the weekend itself.

Here is how the four main BFCM subscription offer types compare. Steps 2 to 4 cover each one in detail.

1. Check how past discounted subscribers retained

Before you pick a number, check how people who joined on a discount behaved compared with people who paid full subscription price. Did they make it to order three? Order four? Recurpay's analytics will show you retention over time. If you ran a sale last BFCM, start there. If you didn't, any past promo cohort will do. The offer that converts best at checkout is rarely the one that's still renewing in March.

2. Fix your subscribe-and-save offer for Black Friday

This is the one almost everyone misses. Say your usual subscribe-and-save discount is 10%. Then on Black Friday you put the whole site at 25% off. Why would anyone subscribe? They can buy once at a better price and walk away.

Comparison of a $30 product in a 25% Black Friday sale: buying once costs $22.50, subscribing at a usual 10% discount costs $27.00, while a 25% subscription offer with a free gift costs $22.50

You've got two ways out. Stack the discounts, so subscribers get the sale price plus something. Or give subscribers a different kind of reward that a one-time buyer can't get, like a free gift on their second or third order. Recurpay Bots can add a free gift on a specific order number, so the reason to stay is built into the plan.

Some well-known subscription brands skip the discount entirely. Shopify's BFCM checklist mentions ButcherBox giving a free turkey to anyone who starts a subscription, and Tribe Beauty Box offering mystery boxes as a gift when customers subscribe. Both protect margin and still give people a reason to sign up now.

3. Taper the BFCM subscription discount

Your BFCM subscription offer shouldn't vanish at order two. A subscriber who pays 30% less in November and full price in December feels that jump. Step it down instead. Something like 30% on order one, 20% on orders two and three, then your normal rate from order four. With Recurpay Bots' tiered discounting, you can set the discount to change on or after a specific renewal, and limit it to certain products or a minimum cart value. Decide this before the sale goes live. Changing it later means changing subscriptions that are already running.

4. Offer prepaid and gift subscriptions for Black Friday

Gift subscriptions are one of the easiest Black Friday wins for subscription brands. Prepaid plans take payment for several deliveries upfront. That means cash in November, and no renewal decision during the months when discount-driven subscribers are most likely to leave. In Recurpay, prepaid doubles as a gift subscription, which fits the season perfectly. Three months of coffee under the tree is an easy sell. Just publish your last order date for delivery before the holidays, and stick to it. One thing to know: Recurpay Bots' tiered discounts apply to regular subscriptions, not prepaid ones, so set up prepaid as its own offer.

5. Let shoppers buy gifts and subscribe in one checkout

A lot of BFCM shoppers are buying for someone else and something for themselves. With mixed cart, they can check out one-time products and a subscription together in a single Shopify checkout. Don't make them choose.

6. Restyle your subscription widget for the sale

During the sale, your subscription widget sits next to a big red sale price. The subscription option has to look like the better deal at a glance, and on a phone screen. Shopify's checklist cites Adobe data showing smartphones drove more than half of online holiday transactions in 2025. Write the offer like a sum: sale price today, or subscribe and get the sale price plus a free gift on your second box. Recurpay's widget can be restyled without a developer, so this is a same-day change. Put a reminder in your calendar to switch it back on December 1.

Capture it at mobile width. A generic widget image won't show the point this item makes.

‍

7. Plan for the December renewal spike

If you renew everyone on a fixed date each month, every BFCM subscriber lands on the same day in December. That's a lot of orders, card charges and packing in one go, right when couriers are slowest and cards are maxed out from holiday shopping. Know the date now. Check it against your stock and your courier's holiday cut-offs.

Part 2: Run BFCM for your existing subscribers first

Your existing subscribers are the easiest sale you'll make all weekend. They're also the ones most likely to feel annoyed by it.

8. Give existing subscribers early access

Nothing stings like paying full subscription price and then watching a first-time buyer get 30% off. Open the offer to existing subscribers on Monday, November 23, two or three days before anyone else. Frame it as a thank-you, not a discount. You've been with us, so you get it first. That one line does more for loyalty than the percentage does.

9. Promote BFCM offers inside the customer portal

Email reaches whoever opens it. The customer portal reaches people who are logged in, already paying you, and usually checking on their next delivery. With Recurpay's native account upsell, subscribers can add products straight from their portal, either as a one-time add-on or as a permanent part of their subscription. Push the one-time add-on hardest. The discount hits that order once, not every renewal after it.

[IMAGE: BFCM upsell in the customer portal] Screenshot a Recurpay customer portal with an upsell rule live (set up via Settings → Revenue boosters → Upsell existing subscribers, per the upsell help article). Show the recommended product with its discount next to the subscriber's upcoming order.

‍

10. Invite subscribers to bring their next order forward

Subscribers can reschedule their next delivery from the portal. Give them a reason to do it during sale week. Something like: move your December box to this week and add anything from the sale at the same price. You pull revenue into November, take pressure off December packing, and the subscriber gets a real perk for staying subscribed.

11. Make pause and skip easier to find than cancel

December is travel season. People go away, get busy, overstock on gifts. Some of them will open the portal to cancel when all they actually want is a month off. Recurpay's portal lets subscribers skip or pause on their own. Make sure those options are the first thing they see, and mention them in your December emails before anyone goes looking for the cancel button.

Part 3: Win back canceled subscribers during BFCM

12. Send canceled subscribers a comeback offer

BFCM is the best week of the year to win people back, and hardly anyone uses it that way. Your lapsed subscribers already know the product. They're already shopping. You don't have to pay to reach them or explain what you sell.

The catch: if they get the same 25% as everyone else, they'll buy once and leave again. The comeback offer has to reward resubscribing specifically. Think sale price plus a free gift on their second order, or a deeper taper that only applies to returning subscribers. Send it from your email tool (like Klaviyo) or SMS tool to a segment of canceled subscribers, with a clear end date, and say plainly that it's just for them.

One more thing. Start with people who left in the last six to twelve months. They still remember why they liked you.

Part 4: Payments, dunning, stock and support

The boring bit. Also the bit that ruins the weekend if it gets skipped.

13. Test a real subscription order and renewal

A test payment method won't tell you whether your live gateway works. Create a 100% discount code, put your BFCM subscription offer through a real checkout, and confirm the order lands in Shopify. Then check that Recurpay has picked up the subscription with the right discount schedule, so the auto-debit on renewal charges what you expect. Do this with whichever gateway you actually use, whether that's Stripe, Razorpay, Cashfree, PayU or Mollie.

14. Tighten dunning before December

Recurring orders keep shipping through the holidays, and failed payments go up when cards are stretched. The people most at risk are the ones who just signed up. Recurpay's smart dunning retries failed payments automatically. Check your retry timing and the reminder emails now, so a declined card turns into a recovered order instead of a lost subscriber.

If you're new to this, start with how dunning management works on Shopify.

15. Reserve stock for recurring orders

Your BFCM one-time orders and your subscribers' December boxes come out of the same shelves. If a sale product sells out, you don't want a loyal subscriber's renewal failing because of it. Ring-fence stock for recurring orders, and decide in advance what happens if something does run out: swap, skip, or ship partial.

16. Prepare support answers in advance

You'll get the same five questions all weekend. Does my subscription discount continue after the sale? Can I add the deal to my existing subscription? When will I be charged next? Can I gift a subscription? How do I pause over the holidays? Write the answers now and put them in your help center and your support macros.

17. Record your baseline subscription metrics

Active subscribers, monthly churn, how many subscribers make it to order three, and your failed payment recovery rate. Screenshot it. Date it. In January, this is the only way to tell whether BFCM actually grew your subscription business.

Part 5: Reduce subscription churn after Black Friday

Subscription churn after Black Friday is concentrated in one window: between the first delivery and the second or third renewal, right when the discount stops. Most checklists stop when the sale ends. That's exactly when the real work starts, and when your retention plan needs to be ready.

18. Plan the order-two retention moment

Give your BFCM subscribers something to look forward to after the first box. A free gift on order two or three, set up through Recurpay Bots, works well. Tell them about it at checkout and again in the first delivery, so it's a promise they've been waiting on, not a surprise they never hear about.

Then think about the subscriber who opens the portal in January because they only ever wanted the Black Friday price. They're going to say so, whether or not it's on your list of cancellation reasons. Have an answer ready: a pause, a swap to a smaller pack, or a lower frequency. Something that keeps them on the books. Decide it now. An offer you put together under pressure in January usually ends up being just another discount.

For a full walkthrough, read how to build a cancellation flow that reduces churn.

How to measure BFCM success for a subscription business

The last step in any BFCM checklist for subscription brands is measuring it. In December, watch three things: first renewals going through, failed payments, and on-time shipping for recurring orders.

In January, separate out everyone who subscribed during BFCM. Compare their order-two and order-three retention rate against people who subscribed in September or October. Split cancellations into people who chose to leave and people whose payments failed. They need different fixes.

If the BFCM cohort churns much faster than your autumn cohort, the discount was probably too deep, or the taper too steep. Write that down. It's next year's starting point.

Thinking of switching subscription apps?

If your current app is holding you back, late October is the last sensible window to move before BFCM. After mid-November, nobody should be touching live subscriptions.

Recurpay's migration team handles the move for you, from Recharge, Skio, Bold, Appstle, Seal, Smartrr, PayWhirl and others, with no downtime for your subscribers. More than 7,500 Shopify brands already run subscriptions on Recurpay. And if something breaks at 2am on Black Friday, you'll reach a real person on 24/7 support. Not a bot. Not a ticket queue.

Not sure if there's still time to switch before the sale? Talk to our migration team and we'll tell you honestly what's doable.

Here's how to migrate Shopify subscriptions without losing data, if you want to see the process first.

BFCM for subscription brands: FAQs

What is a BFCM checklist for subscription brands?

It is a Black Friday and Cyber Monday prep list built for recurring revenue. Alongside stock, site speed and shipping, it covers how your discount behaves on renewals, early access for existing subscribers, winback offers for canceled subscribers, dunning, and how you keep the new BFCM cohort past order three.

When is BFCM 2026?

Black Friday is Friday, November 27, 2026. Cyber Monday is Monday, November 30, 2026.

How early should a subscription brand start preparing for BFCM?

Six to eight weeks is ideal. Five is workable if you decide the offer straight away. Discount structure takes the longest, because changing it later means editing subscriptions that are already live.

How is a BFCM checklist different for subscription brands?

A normal checklist covers stock, site speed and shipping. Subscription brands also have to decide how the discount behaves on renewals, protect the subscribe-and-save incentive from the sitewide sale, look after existing subscribers, and plan for the December renewal wave.

What's a good Black Friday subscription strategy?

One that gives people a reason to subscribe rather than just buy once at the sale price. That usually means a subscribe-and-save discount that stacks with the sale, a tapered discount over the first few orders, or a free gift with the subscription or on a later order.

Should a BFCM subscription discount apply to every renewal?

Usually not. A tapered discount, deep on the first order and stepping down over the next two or three, tends to keep more people subscribed than either a one-off discount or a permanent one.

How do I stop people subscribing just for the discount and canceling straight after?

Taper the discount, give them a reason to stay until order two or three (like a free gift), and push prepaid plans that collect for several deliveries upfront.

Should existing subscribers get the BFCM deal?

Yes, and ideally first. Two or three days of subscriber-only early access before the public sale stops loyal customers feeling penalized for subscribing.

Can I sell gift subscriptions on Black Friday?

Yes. A prepaid plan works as a gift subscription. Set a clear last-order date for holiday delivery.

What should I measure after BFCM?

How many BFCM subscribers reach order two and order three, compared with subscribers from September or October. Split cancellations into voluntary ones and failed payments. Read it in January, once the first renewals have run.

How do I reduce subscription churn after Black Friday?

Plan for the window between order one and order three. Taper the discount instead of dropping it, promise a free gift on order two or three, make pause and skip easier to find than cancel, and tighten dunning so failed December payments get recovered instead of turning into lost subscribers.

Should subscription brands run a Black Friday sale at all?

Usually yes, as long as the offer rewards subscribing rather than one-time buying. If a sitewide discount beats your subscribe-and-save price, you will mostly attract one-time buyers. A free gift, a tapered discount or a prepaid plan protects margin and still gives shoppers a reason to subscribe now.
